M5040 hard start, alot of smoke, then stalls out

having issues on our M5040

will start but very hard,
have already checked...

fuel pump timing,
glowplugs,
fuel, (completely drained and fresh in it)
cracked all injectors (to make sure fuel to each one)
checked each cylinder with heat (temp gun)(to make sure all 4 were firing. figured i would see one colder than the others did this at the flange in the manifold

what its doing
will fire after alot of cranking,
smokes alot. white raw fuel
chugs and carries on then will eventually stall out.
only has a couple hundred hours on it.

anything else i should be checking?

Hummm that's a tricky one. Compression would be the next I'd check. I'd bet you'll find low compression on at least one cylinder considering the symptoms. The reason behind low compression can be discovered with a leak down test (or just listening to the escaping air) if you find that's the problem.

On the same line of thinking have the valves been adjusted lately?
